Cai Zhaoyuan said that the company has had a painful lesson in the quality of its products. Once, because of the quality of the products, nearly 2000 pairs of shoes were returned to the company, thus affecting the development of the company.

The company has learned from each other's pain that every workshop should pay attention to product quality.

The molding workshop of the company controls and controls the quality of each process.

For example, in the field of glue, the entire production line was set up only at the beginning and the terminal, and now it is set up in the last stage of the middle stage.

If the product has problems, the inspector has the right to turn off the production line until the problem is rectify and completed before the production line continues to be produced.

In terms of packaging, before the product was out of stock, it often appeared.

Wrong packing.

The reason for workshop management analysis is the shortage of manpower.

Therefore, the workshop set up special person to label the style, color and type of shoes, and set up special person to check the packing.

At the same time, the workshop will open early every morning, and summarize and analyze the problems appearing on the product quality the previous day, so that the team members will avoid making the same mistake in operation.

Every month, each production line of the workshop will compete on the quality of the product, and the quality of which product line is better, the line length and team leader of the production line will be rewarded.

For the low rework rate, the workshop also gives certain rewards.

Through these practices, the qualified rate of the products produced by the workshop is increased by more than 50%.

The quality of products is guaranteed, and there is a steady stream of orders for the workshop.

The orders received by the workshop increased from about 1000000 pairs in 2007 to 2 million 600 thousand pairs last year, so the workshop production line also increased from 1 to 3.

Do well in safety production

How to achieve safe production in the workshop? Cai Zhaoyuan said, the glue used in the workshop is all environment-friendly glue without benzene.

Team members responsible for brushing and handling agents must wear protective clothing such as masks and gloves.

All protective products are purchased from regular pharmacies.

The production equipment should be reformed.

In the past, the press used foot, and every year there were two or three production accidents with fingers being crushed.

Now all the presses are replaced by manual pressure, and the machine will be operated by double clicking the switch.

Strengthen workshop ventilation and install exhaust fan.

It is requested that the crew should not pile up goods and ensure safe passages.

If you want to wear shoes, you can't grab the machine platform with one hand and grasp the production line with one hand, so as to avoid unnecessary production accidents.

Before going to work, ask the team members to check whether the machine is abnormal.

If there is a single hand pressure switch and the machine will work, tell the leader, line leader and other management personnel in time to arrange for the mechanic to come over to repair.

During the operation of the press, the team members are asked to pay attention to the change of the sound of the machine. If there is any change, the mechanic should be sent over to repair it in time.

In summer, some members are reluctant to wear masks because of the stuffy weather. Cai Zhaoyuan will tell them about the importance of wearing masks to protect their health, and ask them to wear masks.

Through these practices, the workshop has achieved remarkable results in safety production. No production accidents have occurred in the past five years. In 2013, it won the advanced team of "Ankang Cup" in Fujian province.

Improving employee skills

"The operation skills of employees are the basis for ensuring product quality. If the operation skills of employees are not improved, the quality of products will not be mentioned."

Cai Zhaoyuan said that every quarter of the workshop will carry out the technical assessment of the team members in the main process, so that the team members should know what skills to enhance in the operation process and prevent product quality problems.

We should pay more attention to the improvement of the operation skills of the team members, and record and compare the shoemaking time of each group member. For the slow production team members, the workshop managers will communicate with them in depth, understand what difficulties and problems they encounter in the production process, and hand in hand to guide them to improve their problems.

If the team members make great progress in their operational skills, the workshop will commend them.

Every year, the operation skills competition is held, giving rewards to excellent team members, giving priority to job promotion.

Chen Suhui, a team member who made double-sided adhesive, has just begun to operate poorly. After the workshop's skill assessment and training, his skill level has been continuously improved, and won the first place in the double-sided glue operation skills competition held by the company last year.

Strict skills assessment and training in the workshop have constantly improved my skill level and kept my wages rising.

In 2005, I produced 2000 pieces a day, with a daily wage of only 60 yuan.

Now, with the reduction of working hours, I can produce 3200 pieces a day, with a daily wage of 150 yuan.

Through these practices, the workshop team members' learning skills and enthusiasm for striving for first class, more than 90% of the team's operation skill level has been significantly improved.

While doing a good job in product quality, safety production and skills upgrading, the workshop also encourages team members to actively participate in technical pformation and improve production efficiency.

On the premise of guaranteeing the quality of products, if the team members find more advanced operation methods in the process of operation, the workshop will give certain rewards to the workshop.

For example, the last four procedures were performed by a team member. One of the team members reworked the problem with regard to the shoe's distortion.
