    This is a speech by Wang Feng, chairman of the blue port, in Sina entrepreneurship training camp. It mainly talks about how to handle ten relationships among entrepreneurs. These ten relationships include the relationship with investors, the relationship with partners, the relationship with the team, and the relationship with the media.

    To be honest, this is a summary of Wang Feng's own business for many years. To put it aside, it is at least very sincere. For example, entrepreneurs should not mix up internet conferences, VC insights and so on. The best investors should be acquaintances, annual meetings shouting wives, children and so on. Articles are long, but dry goods are numerous and gold sentences are continuous.

    Relationship: relationship with investors

    How to find money? First, find the first money from the people you trust.

    If you have good resources, you can find Wang Feng, find Li Kaifu, find Jiang Tao, find Xu Xiaoping, it is all possible; but if you do not have this ability, you still have to think about whether you can start from the people you trust, and find ways to tap the resources around you.

    Do not go to those so-called Internet conferences, winners, chicken soup sharing sessions, VC insight into the future direction of the conference...

    This is totally unreliable. Even if I say, do not listen to it; do not run away all day, tell your business card, "I call a certain XXX, we have a business, do you have time to talk?" people immediately said, "I have no time, I will go back soon."

    That's what investors think. It's impossible to talk about it.

    I personally do not support entrepreneurs to take part in the entrepreneurial show, turn entrepreneurship into a speech contest, and finish singing after the lecture. There are applause and fans groups on the stage. Is this not a farce? If you do this, you may not be the lucky one, even if you are packaged as a lucky dog, it is not reliable, because you do not have time to spend in the program.

    My view is to find acquaintances, find people around them, introduce private relationships through various relationships, instead of finding money in public places.

    Relatives from your family can give you money; your friends, classmates and even teachers give money.

    I think it is OK to identify oneself and find the money. Don't covet the false name.

    When I left Jinshan software, Chang Chen of IDG first invited me to dinner and asked me, "what do you want to do? Can I invest in you?" I was so lucky that when I came out of business, I took the IDG 200 $A round. He did not even see my team, nor did she name the company, nor did she listen to my plan, so she gave me the money.

    Because he feels that my past background is enough to be the basis for their investment. IDG will pick up so many people every year. As long as he comes out to start his own business, he will give money and no thought.

    Investors who are willing to give money are the best investors, but if investors want to raise one vote veto when they give money, I will refuse directly.

    Angel investment stage may encounter this problem, because investors think you are not reliable, take him with you to start a business mentality to invest, but you have to think clearly, is he an investor or a co founder?

    My view is that entrepreneurs still want hold to own their company, every round should be hold, regardless of ABCD wheel.

    Investors are the best people to help you, but the company is ultimately yours.

    The ideal of investors is to make big money and high returns, and your ideal is your own business.

    You cannot allow your ideal stage to be influenced by other people's stage interests.

    I often see a lot of entrepreneurs and investors grab things, both sides of the sword, even to court, exposed by the media.

    I am very surprised because there is no such phenomenon between me and all my investors and the people I invested in.

    I reflect on it. The question is whether you are frank.

    Many entrepreneurs are not honest with investors. They are asked about their performance. They are also good at answering questions. They are asked how much cash they have recently.

    It is not at all honest to answer questions like this.

    Investors are looking for money for you, for fear that you will not be able to sustain it, especially for A round investors. A investors are, to a certain extent, your Co-founder.

    So I think we must cherish the relationship with the early angels and A round investors, and handle the relationship well. They will help you deal with the financing of B round and C round in the future.

    Whenever my investors meet with me, or just talk to me, I will be very frank about the business progress, product development schedule, product plan and so on.

    Honesty is important, but we must also be careful not to let investors feel that you have lost confidence.

    Most investors listen to your data, listen to your products, or even help you test the product experience, but these are just part of his experience. He finally assessed your status.

    In addition, your three views are positive, which is complementary to the Frank trust of investors.

    Someone said to me, "Wang Feng, do you know why your every round of financing is so smooth? Because investors look at you very frankly, he thinks you are right, he will not pit him"; my colleague also told me, "boss, your most serious problem is that you are too easy to believe others, too kind."

    Three views will help you and enterprises grow forward and continue to develop rapidly to the next stage.

    Relationship two: relationship with partners

    Don't underestimate this problem. No matter what stage, partnership is as important as life for an entrepreneur.

    Maybe we can solve problems from angels to A rounds, A can also be solved by B wheel, but the harder it is, the more difficult you will be to overturn.

    I've seen a lot of teams when I invest, and the entrepreneurs are bringing three people together, and the conversation often happens.

    If you meet a team of special cattle, they're always talking about each other, they're all fused, and it's not bad, but the worst thing is, if you feel the team is not the boss in the eyes they're talking about, the partner of the team must be bad.

    Entrepreneurs who set up team members at the earliest stage have to give their partners a title from today's industry trends, or you don't have a sense of entrepreneurship.

    The relationship of close relatives is very strong in the early stage of entrepreneurship.

    I didn't understand husband and wife's shop and brotherhood, my company never had a couple shop, and I didn't like to invest in husband and wife shop too.

    I have seen some entrepreneurs, when he came to finance, he said a word, his wife added, he told him this is not right, that can not, I listen to the pressure is also very great.

    But there are many successful couple entrepreneurs, especially those who succeed in high-tech business, either their wives are higher than their husbands, or their wives' professional level has a very heavy voice in the industry field.

    If someone is better than early financing, his wife must be good at financing, someone who is stronger than business, and his wife may graduate from Harvard MBA.

    The employee sees not the wife of the founder, but a very professional partner.

    Secondly, people who have the same background, such as University classmates, colleagues, or people who share common interests, are also my favorite partners.

    From the beginning to the final listing of blue port, team building is indispensable.

    In the first year, people recruited from Jinshan, NetEase, perfect and Tencent were recruited. Later, because of the layoffs and layoffs, 300 people were cut from 900 people.

    8 years later, when I was on the market, I took inventory of the partners and executives of the company. I found that 90% of those who struck the bell were Jinshan. In the early days, 26 of the 26 people working together in a three bedroom office in Zhongguancun were half of them.

    Therefore, partners should not only have a boss, but also find people who believe you, identify you, serve you, and are willing to help and have the ability to help you.

    If we do not think well, we will act hastily, share has been divided, the rights have been decomposed, and later it is found that they are not reliable people. It is very difficult to reorganize them again.

    So it is a good thing to find people who value, culture and resume with each other at the beginning of their business.

    Investors often help entrepreneurs "belly up for marriage", is a terrible phenomenon I found in investing.

    The two entrepreneurs didn't know each other, and the eight poles couldn't get it, because one knew technology and another knew sales, and the investors suggested that they should start a joint venture together.

    For this kind of thing, no matter how many cattle they are, I am not willing to vote because they have not run in and will fight in the future.

    I prefer to see a good team that starts to be perfect. For example, a group of people who graduated from Qinghua University came out together to start a business successfully. A group of all the old colleagues came out together to start their own business and succeed.

    Where is the relationship between entrepreneurs and partners? First, whether they can truly understand the difficulty of being the boss; and second, whether the team's values are consistent.

    When the boss is really not easy, can not be done, if the entrepreneur will be partners on the relationship, to everyone is embarrassed to open up, manage the situation, that is the tragedy of entrepreneurship.

    Don't believe in the division of labor between big companies and you. What is "free to do, I believe you, it doesn't matter. I will give you another chance after failure."

    After failure, your chances are gone!

    Therefore, the core question is whether we can form a very strong team in the initial stage. It is very important that a central figure can make decisions and cling to the board while listening widely to partners' opinions.

    The team is not the same in terms of values. Not just what we see, I know technology, he knows products, he knows marketing, it's not hard to see whether these people can really do things together.

    Entrepreneurship is the long march. Entrepreneurship is life and death.

    I like Zhang Ying's viewpoint very much: many entrepreneurs are not successful, they are narrow-minded.

    If you are really competent, you can give them orders; if you can't do it yourself, don't mention that financing is your best skill. You must have the courage to release equity to everyone.

    Relationship three: relationship with the technical team

    In today's Internet age, the founding team is really scary without technology or technology.

    How should technology be managed? A relatively loose and trusted culture should be established.

    Because most technical people concentrate on solving problems, all day long in coding and product architecture design, they do not care about the outside world.

    We often talk about whether the Internet can change the world, and whether or not it will depend to a great extent depends on whether we can find a large number of people who love technology and do it with you.

    We just want to find such a technology, and keep them for a long time to give them soil, so that they feel that the company is home.

    I find that many office environments are unfriendly to the company, making the company the same as the Internet bar. Several people in charge of technology are blowing fans in the house. Such a company is terrible.

    Over the years, the R & D team of blue harbor has been working overtime every day, and the work is never finished.

    We have a project team of 60 or 70 people. The project leader is also one of the partners of the company. They took them to work in the third year of last year. I knew I was very moved.

    Blue port has such a culture and incentive mode. Technicians will naturally concentrate on their work.

    Most people who write code love writing code, love their product structure, and are willing to discuss and share.

    But if we do not give them the energy in the process, it will be difficult to do so.

    Therefore, the early construction of technology teams by entrepreneurs may be different from traditional ones.

    Many traditional industry companies let the team take the training step by step, which is very bitter for most people who do technology.

    They are born with communication phobia and are not good at dealing with people, but if you really understand him, you will find him too cute.

    He has a model in his own world. He likes to talk to him about the models in his mind, and you can talk with him about business, about social and interpersonal relationships. If there is resonance, he is willing to make friends with you.

    Entrepreneurs should be friends with developers who develop.

    Most of the people close to me are technical people.

    Why? Because he wants to talk to you about his ideas, and you have to communicate with him about your recent discoveries.

    As a leader of a company, you have the ability to master external resources, and you know many new changes. Why don't you have time to eat with technicians and describe your excitement? It is likely that he has been with you for ten years because he likes your personality charm, so he can concentrate on helping you solve problems that you are not good at or unable to solve.

    If you can build such a team, I think it will be able to withstand the market changes and the pformation of the company.

    Therefore, you must form a set of technology culture in the initial stage, and attach importance to the cultivation of skilled personnel.

    Since the first year of the establishment of the blue port, I have been recruiting people from all over the country, because you have to see who will help you solve problems in the future, and the upgrading of technical personnel is very fast.

    Relationship four: relationship with employees

    100 people are different from you in 20.

    When you are in charge of 20 people, you have the final say in a single person. Everything can be controlled by the special bull. When you manage 100 people, your problem will come.

    In dealing with the relationship with employees, many enterprises do well, are good at communicating with employees, others write internal mail, open letters, and also go out and let employees see the company's values through the media PR. I think these ways are very smart.

    An entrepreneur, if you can share the company's values, missions and opportunities to your employees in the early days, congratulations on you, which is very great. Maybe you really have the temperament of entrepreneurs.

    If you fail to do this, you are just a businessman and have the ability to make money.

    If employees can understand your thoughts and often discuss your dreams and patterns behind you, you can admire them. They will take back the articles you wrote to your parents and say, "I am working with such an entrepreneur."

    Although your company is not HUAWEI, millet, BAT, which is not a top tier Internet Co, his parents have never heard of it, but employees will still think you are great.

    What kind of boss do employees like? There are ideals, three views, and honesty to everyone.

    But many people only put this relationship at the partner level, leaving only the feelings of your brother to their partners. At the end of the year, they drank a lot and said that they were not easy last year.

    Can employees know that you are not easy?

    Therefore, entrepreneurs should often express themselves, many people think I want to hide their feelings for employees. In fact, sometimes entrepreneurs can fully release their emotions in front of employees, and after crying, you will find that the results are good.

    I am not encouraging everyone to come to this annual meeting. Everyone comes here. But to tell you the truth, when you enter that state, employees can feel that you are sincere.

    The most important thing is to let employees understand the mission of the company. Employees do not necessarily understand the core technology that the company already possesses. They do not necessarily know that you have made a big God in private, but they need to know your values, so that they are willing to accept what you share, even willing to share them with their friends and parents.

    When your company employees begin to dig their college students to your company, Congratulations, your company has entered a state of surging entrepreneurship.

    If you trust your partner only for a few years, you will not have any communication with your employees, so the so-called "one management and one booth" can not be achieved at the beginning of the business.

    Although you can't do everything, you should try to make employees feel that you are all in every aspect.

    You don't have to be very thorough, but you have to let employees see the framework of this matter.

    In short, it is the duty of entrepreneurs to convey your cultural values to employees, and they can never be bored.

    If you don't care about dealing with employee relations, you have no entrepreneurial spirit at all.

    The bottom line and the line to deal with the media are to do well and not to do bad things.

    But even so, what can you do to make more people praise you? In today's era, attention has become a scarce resource.

    I once despised this view when I entered the profession and did not like to make gimmicks all day long.

    But today, getting outside attention may be harder than designing products.

    Some people say that when my product comes out, it must be related to the degree of injection.

    In fact, not necessarily, there are competing products. How do you make a sound start? In fact, many times it is the media relationship that decides.

    Therefore, in the early entrepreneurial team, someone needs to deal with media relations, or early to engage in public relations who are good at media relations.

    Today, many investors warn entrepreneurs to be low-key research and development, do not let people know you.

    Is there any reason? It makes sense, but it doesn't mean that your company is completely unknown.

    I think early pparency may help your team and get more resources in your future market.

    Both media reports should not be honored, but also actively participate in the media coverage process.

    This is a healthy state of mind, because it is one of your missions to let your business know by many people, at least let the industry know you, someone will come to see if there is any opportunity to cooperate.

    In the course of my many years of entrepreneurship, I did think of a lot of people. I thought about it later. Maybe we were surrounded by the media at the beginning of our business. Of course, too much exposure was not good.

    Small companies should learn to tell stories as much as possible.

    We need to treasure media resources, do not need to find a department early to help you send out all your contributions every day, do not ask dozens of media to bombard your performance every day, and do not use CEO in the media relations all day. It seems that no one is reported to feel very upset, but to really think about what you want to do, and find someone who can understand your story to write for you. This is valuable.

    I have recently discovered that there are many entrepreneurs who first apply for a public account, write why I want to do it, and why I want to change the status quo. In fact, people are still curious about such people.

    If you don't understand, find a good media to help you.

    In addition, I summed up myself that the startups with good media relations are indeed easier to finance, and those with strong public influence are very relaxed with A financing because he has his own way of expression and has established certain influence, which will naturally be favored by the capital market.

    Relationship six: relationship with the government

    In China's environment, it is very important to maintain good government relations.

    How to solve this problem? My view is that communication mechanism should be established as soon as possible.

    At the beginning of my business, I registered the company in Shijingshan District, Beijing, because some people say that Shijingshan is easy to start business.

    When I registered for the company, I met the deputy district head of Shijingshan District. I remember today how well the deputy district chief elder sister was to me. She said that we should minimize the registration process and let us get the license as soon as possible.

    I was very moved at that time, because at first I thought it was so easy for a registered enterprise to have a license, so it was very difficult to have a license at that time.

    Nowadays, the whole government service system has been established, and now the entrepreneurs are in a hotbed of excellent government relations.

    If you have a partner who is good at communicating with the government, it is good for the company, but it does not mean that he has to run all day, mix resources and have policies.

    When companies start and encounter some sensitive problems, we need to be able to coordinate with the government, which is much better than being punished under completely unknown circumstances.

    Today, Internet companies may have played the edge ball in the early days. Who can guarantee that they have not hit the ball at all? It is likely to be more serious.

    But the problem is, if the general direction is good enough, only minor details make mistakes, then the government will not kill you.

    If the enterprise was killed by the government in the early stage, it would be a very unexpected thing.

    You need to think of the government as someone who will help you solve problems when you are in trouble, rather than people who are throwing you around when you are in trouble.

    In order to maintain government relations, leaders and civil servants you can contact can help you solve problems when you are in trouble.

    I didn't get into trouble in the past. I let my colleagues look cheek to find them. In fact, I am very embarrassed, but I later found that the leaders in charge of the Department were very anxious after listening to our business, because the development of the company was related to the tax revenue in their area, which was related to the star entrepreneurs who he was interested in cultivating.

    If you have done very successfully, they will treat you like a treasure.

    To find a good mechanism and communicate with each other as soon as possible, many problems can be avoided.

    Once a problem arises, it is more serious to escape from the problem of communicating with government departments rather than being locked in the house to discuss with a few partners how to escape.

    To be an enterprise in China, we must not die because we have not handled the relationship between the government well. It is a tragedy. I do not want to see such a tragedy in the Internet field in the future.

    Relationship seven: relationship with foreign partners

    The older generation of entrepreneurs has many profound lessons.

    For the founders of the PC industry, Jobs and Bill Gate were equally excellent.

    But the early apple was not open, completely relying on itself, all the core technology, and even software wanted to do it herself; at that time, Microsoft installed the software on the IBM machine while opening its MS-DOS to all PC manufacturers.

    Apple and Microsoft worked together for a honeymoon, but soon they got together until Jobs came back to apple in a pitiable way. He was in anguish and had to call Bill Gate to say, "let's cooperate."

    The hegemony of Microsoft was the result of cooperation. So the relationship with the outside partners is likely to determine your fate.

    Usually, the partners found in the early stage of the venture may be more powerful than themselves, so it is not easy to straighten out the relationship structure between them, and they need to have insight into the industry, not just the relationship.

    I told my colleagues not to allow me to eat and drink with others in order to exchange traffic in hand travel channels. In fact, these are useless. The real good partnership is how you can help each other to make money.

    Do you have a way to get a group of people to make money for you? This group of people is called partners.

    Broadly speaking, even your employees take your stock options, which are called partnership making money.

    I think partners and business partners are too important now. If we can build this cooperation model in the early stage, we will have the chance to change bigger things.

    The order of the world, including future industries, will be redistributed in the future by various profit models after the Internet connection.

    Chinese people generally have some quick gains and losses in understanding this issue. For example, many domestic application stores have very bad relationship with developers.

    If we can make partners earn a lot of money in the early stage of development, earn less money, and accumulate more users in their own hands, this is the perfect business. Partners can achieve win-win results.

    Taobao is a successful example.

    In my opinion, the early partner is the "A+B" relationship, and now the partner is "A+X" relationship, X represents the masses, or represents a group of people on a larger chain.

    "Ecosystem" is a popular word nowadays. In essence, it is the re interpretation of the interests of partners.

    When we do all the new businesses in the future, when we think about new businesses, we should put the structure of our partners into the ecology of the whole strategic structure of our company.

    The relationship with partners may affect the whole enterprise strategy.

    Relationship eight: relationship with competitors

    Sometimes, it is unfortunate for you to be a market without enemies.

    Many entrepreneurs do not succeed because they have not found a tough enemy.

    No strong enemy, perhaps because your market is too small for others to bother to do.

    A good market is always a strong enemy like a forest. When you enter this market, there is a very clear opponent staring at you, it is a very good phenomenon.

    I read a book long ago: "happy friends: the record of Coca-Cola and Pepsi Cola". As the title of the book said, the two Cola were happy friends. After years of fighting, all the other rivals were dead, and their two families quarrelled and finally became the overlord in the market.

    Today, the Internet Co of the first tier is killed by the enemy. Even if they are wronged, they say that you have to merge, and then achieve financial freedom. In fact, this is a win-win situation.

    When I was doing Kingsoft antivirus software, I was very competitive with my competitors.

    You update a version, I update a version, you scold me for killing the virus is not working, I curse you poison with poison......

    Finally, in the software retail market, and even to the extent of "engagement", these experiences can be regarded as a novel in my life.

    We fought for many years in the early years of competition, and later we didn't compete directly with each other because we played games, and he didn't go to the cinema to make a movie.

    I didn't go out to fight any more. Many of the big guys were very sorry for me: did they not have to fight and live happily? This also shows that a strong enemy has helped us too much.

    How to view competitors? My view is that if you can quickly find a competitor in a field, it is very important that it can make your company's employees clear about their direction.

    If a company boss clearly points out competitors, is also good at mobilizing, and employees have a strong sense of adversary, a company as a competitor, your company up and down will be in an excited state of war.

    HUAWEI mobile is the first battle for HUAWEI to enter electronic sales, and it is also a battle Ren Zhengfei really doesn't want to fight. But why fight this battle?

    But it has to be said that HUAWEI fought back the battle in the mobile market.

    HUAWEI learned everything about millet early: how to run a press conference and how to write a press release. They did not understand the consumer market in the early days, but did not understand the Internet.

    I asked Liu Jiangfeng (who was then HUAWEI's honor president), and he told me, "we come in to stare at it and let go of all our self-esteem."

    Later, I was confirmed by Li Wanqiang, an early founder of millet. Li Qiang said, "the HUAWEI people are too strong in learning.

    What we do, what HUAWEI does, presses us, and gradually reaches the second place.

    Therefore, if a strong competitor is still in an early market, the market window has the corresponding space, you can fight, it is worth doing.

    Competitors are a key word that entrepreneurs can't get away with, but they should not be able to find competitors of low too.

    Now that we decide to fight for life and death, we must stare at a big concept and focus on a competitor who is worth fighting and studying.

    My final conclusion is that we must treat our opponents as teachers.

      

    Nine of relationships: family

    I have seen many entrepreneurs interviewed, saying that I love my children, love my wife, I accompany them to spend the weekend, we have a happy life.

    But later I discovered that these stories are all professional managers. How can entrepreneurs do that? Only big business executives can drink coffee on the tallest floor in Shanghai and travel around the world with their children.

    In fact, most entrepreneurs are miserable because they need to work after returning home.

    Blue port has been listed, but I feel pain is bigger than not listed.

    As long as you start a business without stopping, it's hard to say that you have completely balanced family relations.

    If the family can understand you, agree with you, give you a lot of help, even if no confusion.

    Dealing with good family relationships is the same as dealing with government relations. Do not let family disputes arise. Do not let family fission cause equity separation.

    To some extent, wives are much more important than the government.

    For example, in my opinion, entrepreneurs should call their wives and children at their annual meetings, drink and chat together.

    Before the listing of blue port, I said to partners, take all your wives and children to ring the bell.

    At the time of listing, we took a blue harbor executive's family regiment, and took a picture of the airplane and felt very warm.

    Later, I heard from my partner that they also had a wife who scolded him every day and blamed him for working with Wang Feng, who had neglected his family every day, but they shut up on the day of listing.

    Another partner said that he had been hanging around with his wife for several days in Hongkong. His wife was very happy and proud because we made it.

    Most of the entrepreneurs are married before they start a business. If they are not married, they will start their business. Congratulations. This is also good. It is possible that when you start a business, you will marry a like-minded person, and she will understand you better.

    There are so many choices in life that you can't be wrong. People in heaven understand that who can be your teacher, who will be your boss, who will be your partner, who will be your subordinates, you can try to balance it, who will be your enemy, but you can see it yourself; but the important question is who will become your wife.

    Don't underestimate the person who sleeps beside you. Her energy is great.

    No matter how busy you are, you have to understand that only one person who lives with you is your wife.

    When you go to Tsinghua University and Peking University campus, you sometimes find a six or seven year old old man and an old lady holding hands. They studied physics, a chemistry, a Chinese, and an English teacher.

    If you look at Qian Zhongshu and Yang Jiang, you will find that each of them writes different books, and Yang Jiang says it is not good, then Qian Zhongshu changes again.

    This is a great Chinese life.

    If you have such a family, I think this is a happier thing than starting a business.

    The ultimate accomplishment of life is actually that you have a very happy family.

    Finding a good husband or a good wife may be more serious than starting a business. It may affect the happiness of your whole life.

    If you are right, you will bring positive energy to your business. If you choose the wrong way, it will be negative energy. If you do not do well in your business, you will be scolded by your wife when you go home.

    Relationship ten: relationship with oneself

    I am a person who thinks over and over why he wants to start a business.

    I find that many entrepreneurs are very divisive, because on the one hand you have to motivate others, on the one hand you have to torture yourself, are we doing something right?

    Most entrepreneurs are miserable.

    This pain can be discussed with the wife, and can be discussed with the investors, and can be discussed with friends and classmates, but in the end, it will be valuable to discuss with oneself.

    Outside opinions often give you inspiration and comfort, but finally decide that you should go ahead and not just stop looking, but most of them are related to your late night torture.

    It is the most true self portrayal of entrepreneurs to get up and walk alone and walk alone.
